From Zero to Millions: How Kraken is Shaping the Crypto Ecosystem with Prop Trading

In the crypto market, access to capital has long been one of the biggest hurdles for retail traders. Earlier, Fazzaco reported Kraken's acquisition of Breakout, a crypto-native prop trading firm. The move is seen as an attempt to allow traders to secure funded accounts through an evaluation process, entering the market without risking their own capital. While this opens new possibilities, it also raises questions about sustainability and regulatory compliance.

The Logic of Prop Trading: Small Costs, Big Potential

Prop trading is not new. In forex and futures, firms such as FTMO have already built mature frameworks — we have a dedicated Feature page to it earlier ("Everything You Need to Know About Prop Trading: 2024 and Beyond"). Under this model, traders pay an evaluation fee, pass a challenge, and gain access to a funded account while sharing profits with the firm. For individuals, it means they can scale their strategies without committing large sums of personal capital.

Breakout follows a similar approach: traders pay an evaluation fee, and upon passing, they can manage an account of up to $200,000 with profit splits as high as 90%. This "low barrier + high upside" structure is clearly attractive to capital-constrained traders eager to expand their reach.

But the model is not without controversy. For many firms, evaluation fees have become the main revenue stream, while only a small fraction of traders successfully secure and maintain funded accounts. Critics argue that such businesses may be more about "selling challenges" than genuinely "funding traders."

Kraken's Strategy: Expansion or Experiment?

Kraken is among the first major exchanges to integrate prop trading directly into its ecosystem. Compared to independent prop firms, this "in-platform" model lowers entry barriers: existing Kraken Pro users can apply for evaluation and access capital within the same trading environment, offering a more seamless experience.

Still, this integration brings new challenges:

  • Conflict of interest: As both the capital provider and market operator, can Kraken ensure alignment in risk management and trade execution?

  • Regulatory risk: In the U.S. and Europe, prop firms have already faced criticism for over-relying on evaluation fees. A crypto exchange running such a model may draw even greater scrutiny.

  • Managing expectations: Prop trading is often marketed as a "zero-to-millions" opportunity, yet the reality is tough — evaluation hurdles are steep, and success rates are low. Balancing user acquisition with transparency will be critical for Kraken.

Cultural Fit—or Friction—with Crypto

From a cultural perspective, prop trading fits neatly into crypto's gamified environment. Challenges, leaderboards, and public P&L displays are already embedded in trader culture. Breakout essentially institutionalizes this ethos: hit the target, get funded, climb higher.

At the same time, crypto's 24/7 volatility magnifies risks. For inexperienced retail traders, prop trading may encourage short-term profit chasing while overlooking the importance of long-term consistency.

Trend or Gimmick?

As tokenized stocks, bonds, and real-world assets increasingly move on-chain, the scope of prop trading could expand. One can imagine traders competing for funded accounts in Bitcoin or Ethereum, while also trading tokenized shares of Apple, Tesla, or even an S&P 500 basket.

Yet whether this vision materializes depends on several factors: regulatory approval, the ability of exchanges to maintain transparent and fair execution, and whether traders themselves can navigate between risk and reward responsibly.

Conclusion

Kraken's acquisition of Breakout introduces a new trading model to the crypto ecosystem. It offers traders with limited capital the chance to scale strategies, and potentially positions prop trading as part of the future of tokenized asset markets. But it also comes with serious questions: Are evaluations fair? Are fees too high? Will regulators intervene?

In short, this move could open a new path from "zero to millions" — or it might simply prove to be another experiment in the gamification of crypto trading. Which way it goes will depend on both the market and time.
